In any optimized system—whether it’s a logistics network, a manufacturing line, or a marketing engine—there is always a "best known way" of doing things. We call this the Champion. It’s the current standard, the reliable performer that keeps the business running.
But how do you know if there’s a better way? If you change the logic to try and improve it, you risk breaking what already works. If you don't change, you stagnate while competitors evolve.
This is where the Champion vs. Challenger model comes in. It is the disciplined framework for testing new ideas (Challengers) against the current standard (Champion) to prove—with data, not guesswork—which one deserves to run your operations.
Originating in risk management and data science, this model is a method of A/B testing for logic.
Instead of replacing the Champion immediately, you run the Challenger alongside it—often on a small percentage of traffic or in "shadow mode"—to see which yields better results.
In high-stakes environments like supply chain management, you cannot afford downtime or errors. You cannot simply "guess" that a new routing algorithm will save fuel.
The most sophisticated version of this strategy is Shadow Testing. Here, the Challenger runs in the background on 100% of live data, but does not make the final decision.
Imagine a warehouse packing system:
After running this for a week, if the Challenger consistently beats the Champion without causing errors, the Challenger is promoted. It becomes the new Champion, and the cycle begins again.
We are moving toward systems that manage this tournament automatically. In Intelligent Automation 3.0, multiple Challengers can run simultaneously.
For example, one Challenger might optimize purely for speed, while another optimizes for lowest carbon footprint. The system can dynamically switch Champions based on business needs—prioritizing speed during Black Friday, and sustainability during standard operations.
This turns your operations from a static set of rules into a living, breathing competitive arena where the best logic always wins.
